This episode came out of a hot seat conversation with a mastermind I was in. I asked the group what “stepping into the CEO role” meant to them. Almost everyone said the same thing: hiring.
And that’s exactly the problem.

Let’s be real. Most service providers start their business because they’re an expert at something. You’re a designer, a coach, a writer, a photographer. You get really good at what you do, and eventually, people start paying you.
Boom, business.
But running a business is different from being highly paid for your skill. And stepping into the CEO role isn’t about building a team, it’s about making decisions based on data, strategy, and outcomes.
If you’ve never managed people before, hiring isn’t going to magically give you leadership skills. It’s just going to turn into micromanaging, frustration, and expensive busywork.

I’ve done it. I’ve hired thinking it would give me more time, more space, more growth. But here’s what actually happens when you don’t have your stuff together first:

- You end up micromanaging because you’re not clear on expectations.
- You give tasks just to “fill time,” not because they move results.
- You realize you’re paying for work that doesn’t drive anything forward.
I’ve looked back at the money I’ve spent and thought, “Why did I pay for that?” Not because the person wasn’t capable, but because I didn’t give them clear deliverables. I wasn’t ready to lead.
And if you don’t have strong processes or outcomes in place, guess what? You are still the bottleneck.
What does stepping into the CEO role actually look like?
Let’s break it down. Here’s what being the CEO of your business really means:
- You know what’s moving the needle. Not what feels good. Not what looks good. What’s actually producing results?
- You have systems before people. You don’t hand off chaos and hope someone figures it out. You build structure first.
- You hire for the right gaps. You know the difference between needing strategy vs. execution. Between brains vs. hands.
- You lead with clarity, not frustration. You’re not hiring out of burnout or resentment. You’re making strategic decisions.
Most People Don’t Need a VA. They Need Clarity.
Here’s the thing: most people think they need a VA, when what they really need is to clean up their backend.
Hiring someone to “just figure it out” doesn’t work when you don’t even know what you need them to do. VAs are amazing executors, but they’re not your second brain. If you’re expecting strategy and leadership from someone whose role is task execution, you’re going to be disappointed.
And it’s not their fault. It’s yours, for not getting clear first.
Be Honest: Are You Ready to Hire or Avoiding the Work?
If you’re overwhelmed with ideas and can’t figure out what to focus on, you don’t need a VA. You need a strategist.
If you’ve got a clear strategy but tech is tripping you up, you need a tech VA or specialist, not someone you expect to “figure it out.”
If you’re avoiding something and thinking hiring will solve it, you’re setting yourself (and them) up for failure.

Ready to Actually Lead?
Ask yourself these three questions before hiring:
- What’s actually moving the needle in my business?
- Where am I missing structure, SOPs, or repeatable systems?
- Do I need brains or hands? Strategy or execution?
If you don’t have these answers, take a breath. You’re not behind. You’re just not ready to hire yet, and that’s okay. But now you know what to work on.
Because when you do hire from a place of clarity, you’ll bring in the right person, get the right results, and actually feel supported instead of drained.

This isn’t about scaling to an agency. It’s not about building an empire. It’s about owning the role you already hold: the decision-maker in your business.
You might hate the term CEO. That’s fine. But what it really means is being in control of your business. Being intentional. Being the one who leads, not reacts.
